Position

Working from: BUSINESS_MODEL.md ratified in structure only (minutes #42, #54) - the beachhead itself (section 0 line 6, section 1's #1 pick, section 3.4) is explicitly provisional, owner conviction low ("no real direction but sure tow is fine"). No minutes:final ratifies tow/collision as decided go-to-market - it is a hypothesis under an active kill test, and I am treating it that way, not as settled. GOALS.md (#54, binding) is what actually governs this sitting: 12 discovery conversations by 2026-09-22 or the commercial track dies.

On (1): almost all go-to-market work is owner-only. The unattended runner should stop treating "business item" as open-ended and pick only from a short concrete list (below).

On (2): at day 1 of 29, zero conversations run, and no mechanism exists that makes the deadline visible before it's blown. On the owner's own stated conviction, this fails quietly unless the board forces visibility now. Recommend an early checkpoint, not a wait-and-see.

Who I think pays, and why

No new segment recommendation this sitting - I am not overturning section 1 with speculation, only flagging that the untested #1 pick has had zero real-world signal added since ratification. Trigger for segment #1 (tow/collision) buying: a bad accident week, or a competitor beating them to a tow because they heard it slower - that trigger doesn't get tested until someone actually talks to 12 of them. Reachability is real (about 40 Westchester operators, walk-in) but only if the owner walks in - no part of this is reachable by an agent. Raising the real-estate/neighborhood-safety exposure again per standing instruction: still correctly declined (section 1 segment #7), not on this agenda, no new reason to revisit.

Claims audit

Claim (surface) Status Note
Pricing page + homepage teaser render PLANS ($0/$79/Custom, SSO/SAML, uptime SLA, 7/90/365-day retention) NOT BUILT - active Gate A violation lib/billing.ts is a stub (own file header says so); zero billing backend routes (ADMIN_BILLING_AUDIT.md section 2). Ratified Gate A says pricing comes off the site, "a false price anchor with a footnote is worse than no price" - the site has exactly that footnote (pricing/page.tsx lines 87-89) today, a day after ratification. Tracked open: server-26#46, due 2026-09-13, not fixed. This is the single most dangerous live claim on the site
Every "Get started" CTA to /login NOT BUILT for its purpose Verified: app/login/page.tsx only offers email/password and Google sign-in, no signup path. A genuine new visitor cannot create an account there
"AI transcription and extraction... scanned for units, vehicles, and locations" (/features) PARTIAL Extraction is shipped (intelligence.py); rendering is not - UI_REDESIGN.md confirms units_active, units_cleared, per-call vehicles, location_coords are produced and thrown away by the UI. Claim overstates delivered experience
"Hybrid rule + LLM correlation with cheap/smart consensus tiebreak" SHIPPED but weak Real, but server-26#35: LLM tier decides only 3.5% of links today - don't let a customer-facing claim imply the AI tier is doing most of the work
Discord voice relay, role-scoped access SHIPPED Verified in Client/Server code, no softening needed

Recommendation

  1. Fix server-26#46 today - pull PLANS/prices off page.tsx and pricing/page.tsx entirely, replace with "Pricing in development - contact us," per the ratified Gate A instruction. This is copy/removal, not a business judgment call - eligible unattended-agent work this run. Owner: CTO/engineering, no owner-hours.
  2. Soften or gate "Get started" to /login until self-serve signup exists (SAAS_PLAN track): change copy to "Contact us" or "Request access" for now. Agent-eligible (copy only); building real signup is not (bigger scope, needs board prioritization under the 5h rule). Owner: CTO.
  3. Ship the units_active/vehicles render (UI_REDESIGN.md, already scoped, "needs no backend") before selling "reads like a briefing" any harder - small, agent-eligible. Owner: CTO.
  4. Owner this week: the only two things worth doing are the 12 conversations and nothing else. Deliverable, sized to fit inside 5h/week: an agent-drafted list of the approximately 40 Westchester tow/collision/restoration/auto-glass operators (name, phone, address - pulled from public listings, never sent anywhere) plus a one-line opener ("how do you hear about these today?"), handed to the owner as a walk-in checklist. The owner still has to physically walk in - that IS the owner-hour spend, name it plainly, don't dress it up as automatable. Owner: CMO drafts, owner executes.
  5. Add a visible counter, not a silent deadline. Track conversations as a running count somewhere the owner sees daily (Telegram), so 2026-09-22 doesn't arrive as a surprise. Owner: CTO/CMO wiring, near-zero owner time.
  6. Pre-agree an early checkpoint now: if conversation count is still 0 by 2026-09-05 (roughly the midpoint), that is itself evidence at this conviction level and should trigger the board sitting #54 already defines for "beachhead dead," rather than waiting out the full 29 days on a test that never started.

Business work eligible for the unattended runner (concrete list, replaces the open-ended "one business item")

Eligible (agent can advance alone):

  • Gate A/B engineering items already filed and scoped as "Build" (server-26#43, #44, #45, #46, and #48's measurement script) - copy fixes, entitlement gating, cost-accounting instrumentation.
  • ADMIN_BILLING_AUDIT.md stub cleanup, SAAS_PLAN.md sequence items.
  • Drafting-only GTM materials for owner review: target lists, opener scripts, trial-configuration checklists - never sent, never contacted, owner reviews and acts.
  • Wiring the conversation-count visibility mechanism (item 5 above).

Owner-only (agent must surface, never attempt): the 12 conversations themselves, any price quote, any account provisioning, ToS/Privacy/AUP authorship-and-signing, business entity formation, E&O binding, agency takedown contact designation, delay-policy decision. If the honest answer on a given run is "nothing on this list is unblocked," the runner should say that plainly instead of inventing a business task - that is itself a report-worthy finding, not a failure to hide.

Needs a CEO ruling

  • Accept item 4's target-list-and-script as this week's "owner-only sales conversations" deliverable, or specify something smaller/different that still fits under 5h.
  • Ratify the 2026-09-05 early checkpoint into GOALS.md/minutes, so an unattended run that finds zero conversations at that date knows to escalate rather than wait for 09-22.
  • Confirm server-26#46 (pricing removal) is this run's "business/go-to-market item" - it is business-critical (active Gate A breach) but lives in frontend code; I read it as eligible, CTO should concur on ownership.
  • server-26#56 (Telegram control plane): scope down, don't build in full. Recommend this sitting authorize only the minimal inbound slice - a single "/log conversation " command feeding the GOALS.md counter (item 5) - and defer full /cto, /ciso, command-dispatch design to a later CTO-scoped sitting. Full build is "Large" per its own issue body; the counter is the only piece that's actually on this agenda's critical path.

Closed against final minutes #62.

Carried:

  • Rec. 1, pull the prices - enacted this session, commit a1bdccf. You were right that this was the single most dangerous live claim on the site. /pricing and the homepage teaser now carry no numbers.
  • Rec. 2, soften the CTA - enacted in the same commit, and better than proposed: /waitlist already exists as a real request-access page, so the CTAs point there instead of at a sign-in page with no signup.
  • Rec. 4, the walk-in list - adopted as this week owner deliverable. #62 Decision 6c, tracked on #66.
  • Rec. 5, visible counter - adopted as the /log slice of #56.
  • Rec. 6, the 2026-09-05 checkpoint - ratified. This amends minutes #54 and is the part of your draft with the longest half-life.
  • Your eligible/owner-only split for the runner is adopted verbatim as the definition of a business item, including the instruction to report nothing on this list is unblocked plainly rather than invent work. Encoded in #68.

Deferred, not rejected:

  • Rec. 3, render units_active/vehicles - real, already scoped in UI_REDESIGN.md, but it did not beat #66, node-26#1 or the Gate A fix for this week. It goes in the runner queue behind those.

Ruling on your open question about a live demo: no live-data screen-share until Gate B3 (#43) is scoped. #62 Decision 6d.
